1. Do They Ask Questions Before They Pitch?

This is the single fastest signal of whether an agency thinks strategically or just sells packages. A good agency will want to understand your business, your audience, your sales process, your current funnel, and your competitive landscape before they recommend anything. If you get a rate card within 48 hours of your first conversation with no discovery call, that's a red flag. You're being sold a product, not a solution.

2. Can They Show You Real Results - Not Just Pretty Reports?

Case studies matter, but look past the aesthetics. Ask for specific, measurable outcomes: ☑ How many leads did the campaign generate? ☑ What was the cost per lead? ☑ What happened to lead quality — did they convert to sales? ☑ How long did it take to see results? "We grew their social media following by 300%" is not a business result. "We generated 180 qualified leads at LKR 850 per lead over 90 days" is. If an agency can't give you numbers, ask why. The answer will tell you whether they track outcomes or just activity.

3. Is the Strategy Specific to Your Business or Generic?

You can tell within 10 minutes of a pitch whether the agency has thought about your business specifically or is running the same playbook for every client. Generic pitch: "We'll run Facebook Ads and grow your online presence." Specific pitch: "Based on your category and audience, we'd start with a cold traffic campaign targeting decision-makers in Colombo aged 30–50, test three creative angles, and funnel qualified traffic to a landing page with a WhatsApp CTA - then retarget engaged users with social proof content." One of those requires thought. One of them requires a template. You deserve the one that requires thought.

4. Do They Have the Technical Infrastructure?

This is where most Sri Lankan businesses don't ask enough questions. Good digital marketing isn't just creative and media buying, it requires proper tracking and measurement infrastructure. Ask any agency you're considering: ☑ How do you set up conversion tracking? ☑ Do you use Google Tag Manager? ☑ How is my Meta Pixel configured and verified? ☑ How do you track lead quality, not just lead volume? ☑ What does your reporting stack look like? If the agency resists this request, that tells you something.

6. What Does Communication Look Like?

The most common reason Sri Lankan businesses change agencies isn't poor results, it's feeling left in the dark. You should know exactly: ☑ How often will you get reports, and what will they show? ☑ Is there a dedicated point of contact? ☑ What's the response time on urgent questions? ☑ Are there monthly review calls with a strategist, or just an emailed PDF? Set these expectations in writing before you start. Ambiguity here turns into frustration fast.

7. Do You Own Your Assets?

Non-negotiable. Your ad accounts, your pixels, your Google Analytics, your website, these are your business assets. You must have admin-level access to all of them, always. Any agency that runs your campaigns under their own accounts, or refuses to grant you full admin access "for platform reasons," is creating a dependency that benefits them, not you. If you ever leave, you lose all your historical data and audience assets. Don't allow it.

The Questions to Ask in Every Agency Meeting

Before you leave any pitch, get answers to these: 1.What KPIs will you be held accountable to, and how will we measure them? 2.Who specifically manages my account day-to-day? 3.Show me a case study with actual cost-per-lead or conversion numbers. 4.What's your onboarding process before the first campaign goes live? 5.How will you set up and verify conversion tracking? 6.What happens if results aren't meeting targets after 90 days? 7.Do I have full admin access to all accounts from day one? An agency that answers all seven clearly and specifically is worth serious consideration. An agency that deflects, generalises, or oversells on any of them, keep looking.

One Final Thing

Price is not a reliable quality signal in Sri Lanka's digital marketing market. The cheapest agency will almost certainly underdeliver. But the most expensive one isn't automatically the best fit either. The right agency is the one that understands your business deeply, can demonstrate real results in comparable categories, and treats your budget like their own.
